Traditional organic CTR collapsed from 1.62% to 0.61%, a two-thirds drop.
The uglier number: AI Overviews now run in 200 countries, 40 languages, and 48% of searches — peaking at 83% in the Education vertical. If you're still measuring success by "PageSpeed at 90+," your client's first impression on Google may already be an AI-written paragraph that doesn't even name them.
What this actually means for web developers
First, SEO didn't die — "SEO only" did. AI Overviews still read the top 10 organic results before composing their answer. Without SEO, you're not in the pool the AI even considers. SEO is now the foundation, not the whole stack.
Second, AEO is the new keyword research. The question is no longer "what is my client searching for," it's "which sentence will ChatGPT or Perplexity quote when generating an answer?" Practically: break every service page into 250–400-word answer blocks, add FAQ schema, mark up questions and answers with <dl> or JSON-LD. Frase, Surfer, and Ahrefs all shipped AEO modules in 2026.
Third, GEO requires a writing-style shift. AI doesn't quote "we are the industry-leading solution provider." It quotes "2025 small-retail POS penetration was 41% (IDC, 2025)" — sentences with numbers, citations, and clear claims. GEO is the discipline of writing in a way that's both machine-readable and quote-worthy.
Fourth, your analytics stack needs an upgrade. GA4 buckets nearly all AI traffic as Direct by default. You have to build a User-Agent-filtered custom channel yourself, or pay for an AI citation tracker like Profound, Otterly, or SurroundSEO.
Three things every web team can ship this week
- Add a
<section data-aeo="answer">structured answer block (250–400 words) to every service page — formatted to be directly extractable. - Upgrade JSON-LD schema on key pages from
WebPagetoFAQPageorHowTo. - Log every request from GPTBot, PerplexityBot, ClaudeBot, Google-Extended, and OAI-SearchBot server-side, and expose it on its own dashboard.
My Take
SEO agencies treated developers as outsiders for two decades. As of 2026, search optimization is an engineering deliverable — schema, performance, AI-citable content structure, and server-side bot analytics all live inside the front- and back-end teams. Clients will slowly realize that paying a marketing agency for "SEO" matters less than paying a development team for an AEO/GEO retrofit — because what actually gets you quoted is content structure and schema, not backlinks. Whichever studio sees this first wins the most undersupplied outsourcing market of 2026.
